What "bonsai soil" actually means

The first thing to understand is that proper bonsai soil is barely soil at all. It contains little or no decomposed organic matter and looks more like coarse aquarium gravel than potting compost. That is deliberate.

A bonsai lives in a container often only two or three inches deep. Water behaves strangely in a shallow container: because of capillary action, a shallow pot retains a much wetter zone at its base than a deep one filled with the same material. Add a fine-particled compost and the bottom of the pot becomes a permanently sodden layer where no oxygen reaches the roots.

Roots need air as much as they need water. Bonsai soil solves this by using coarse, hard, irregular particles roughly 1/8 to 1/4 inch across. Water clings to the surface of each particle and is held inside porous grains, while the gaps between particles stay full of air. The result is a medium that is simultaneously wet and airy — the condition roots grow fastest in.

The four properties that matter

The standard components

Akadama

Akadama is a fired clay granule mined in Japan, and it remains the benchmark. It holds a great deal of water inside each particle while draining freely, it holds nutrients rather than letting them flush straight through, and it changes colour as it dries — a useful visual cue for watering. Its weakness is durability: over two to four years, faster in freeze-thaw climates, akadama breaks down into fine particles. This is essentially a built-in repotting timer.

Pumice

Pumice is a lightweight volcanic rock, porous and structurally very stable. It holds moderate water, provides excellent aeration, and does not break down. It is cheaper and more widely available than akadama in North America, and it is the workhorse of most Western mixes.

Lava rock

Crushed volcanic lava is harder and less water-retentive than pumice. It contributes drainage, weight — useful for keeping a tall tree stable — and permanent structure to a mix.

Organic components

Composted bark or sifted coir is sometimes added at 10-30% to increase water retention, which helps thirsty deciduous species, growers who can only water once a day, and hot dry climates. The trade-off is that organics break down fastest and reduce aeration over time.

Kanuma

Kanuma is a soft, acidic Japanese pumice used almost exclusively for acid-loving plants. If you grow Satsuki Azalea — or Blueberry, Camellia, or Gardenia as bonsai — kanuma, pure or dominant, is the reliable answer. These species suffer in the neutral-to-alkaline conditions that suit most other trees.

What to avoid

Straight garden soil, peat-based houseplant compost, and anything sold as "bonsai soil" that looks like fine black dirt. Avoid ordinary cat litter unless you have verified it is 100% non-clumping fired moler clay — some products dissolve into sludge when wet.

Choosing a mix for your species

There is no single correct ratio. The right mix matches your species' water preference, your climate, and how often you can realistically water.

Conifers and pines: sharp drainage

Pines and junipers evolved on poor, rocky, well-drained ground and resent wet feet. A typical mix runs heavier on free-draining components: roughly 1 part akadama, 1 part pumice, 2 parts lava — or an akadama-free 1:1 pumice and lava if akadama is unavailable.

This suits Japanese Black Pine, Japanese White Pine, Scots Pine, Mugo Pine, and Ponderosa Pine, as well as the junipers — Shimpaku Juniper, Chinese Juniper, Nana Juniper, and the collected favourites Rocky Mountain Juniper and California Juniper. Drought-adapted broadleaf species such as Olive, Rosemary, and Mastic Tree belong in this camp too.

Deciduous broadleaf trees: more water retention

Deciduous species push a large volume of leaves each spring and transpire heavily through summer. They benefit from a mix holding more moisture: roughly 2 parts akadama, 1 part pumice, 1 part lava, sometimes with a small organic fraction.

Use this for Japanese Maple, Trident Maple, Chinese Elm, Japanese Zelkova, Hornbeam, Korean Hornbeam, European Beech, and Crabapple. Genuinely water-loving species such as Bald Cypress, Dawn Redwood, and Willow take a higher retentive fraction still — these are the rare trees that tolerate standing in a shallow water tray in high summer.

Tropical and indoor species: retention plus airflow

Indoor trees are watered less consistently and grow in lower light, so a modest organic component is forgiving: roughly 2 parts akadama or pumice, 1 part lava, 1 part composted bark. Ficus, Ginseng Ficus, Willow Leaf Ficus, Fukien Tea, and Sageretia all do well here.

The succulents are the exception in the other direction: Dwarf Jade, Jade Plant, and Desert Rose store water in their tissues and want a gritty, near-inorganic mix that dries out fully between waterings.

Sift, always

Whatever you mix, sift out the dust and oversized pieces before potting. Particles under about 1/16 inch clog the air gaps and undo the entire point of the mix. A three-screen sifter pays for itself immediately.

When to repot

Repotting is not maintenance on a fixed calendar — it is a response to the tree's condition.

The signals

Typical intervals

Old, refined trees in finished pots are often left far longer. Repotting an established tree unnecessarily costs you a season of ramification for no gain.

The timing window

For temperate species the correct window is late winter to early spring, just as the buds begin to swell but before they open. At that moment the tree is mobilising stored energy and about to push new roots, so it recovers fastest. Repotting a deciduous tree in full leaf, or a conifer in the heat of summer, is a serious setback.

Tropical and indoor species are the exception: repot them in late spring through summer, when warmth and light peak and the tree is growing strongly. Repotting a Ficus in midwinter on a dim windowsill is asking for rot.

Flowering species that bloom on old wood — Satsuki Azalea, Japanese Flowering Quince, Forsythia — are conventionally repotted immediately after flowering rather than before, so you do not sacrifice the display.

How to repot, step by step

1. Prepare first. Have everything ready before the roots are exposed: sifted soil, pot, drainage mesh, anchoring wire, chopstick or root hook, sharp shears, and a bucket of water. Roots must never dry out — work in shade, out of the wind, and mist as you go.

2. Prepare the pot. Cover the drainage holes with plastic mesh secured with a small wire clip, thread anchoring wires up through the tie-down holes, and add a shallow base layer of coarser particles.

3. Free the tree. Run a thin blade around the inside edge of the pot, cut any old anchoring wires, and lift the tree out cleanly.

4. Comb out the roots. Working from the outer edge and underside inward, tease the roots free with a root hook or chopstick and remove the old soil. On a healthy tree you are clearing roughly the outer third and the bottom layer. Do not blast the entire rootball clean unless you are doing a deliberate, staged rescue on a robust species — a full bare-rooting kills many conifers outright.

5. Prune the roots. With sharp shears, cut back long, thick, circling roots and anything dead or mushy. Preserve the fine, fibrous feeder roots — those, not the thick anchor roots, are what actually feed the tree. As a general limit, remove no more than about a third of the root mass in a single repot. Conifers, and pines especially, want considerably less.

6. Position and secure. Set the tree slightly off-centre at the height and angle you want, then tighten the anchoring wires over the rootball. The tree must not rock — any movement tears the new roots as they form.

7. Work the soil in. Add the mix around the roots and work it into every void with a chopstick so no air pockets remain. Air gaps left in the rootball are where roots die back.

8. Water thoroughly. Water until it runs clear from the drainage holes. This settles the soil and rinses out remaining dust.

9. Aftercare. Place the tree in bright shade, sheltered from wind, for two to four weeks, and protect it from frost. Do not fertilise until new growth appears — typically three to six weeks — because feeding cut roots does no good and can burn them. Keep the soil evenly moist but not saturated: a freshly repotted tree with a reduced root system uses less water than it did before.
